You know that moment in January when your inbox is exploding, your planner is full of great intentions, and you swear this is the year you finally get your act together?
Yeah. We’ve all been there.
For many professional service firm owners, annual planning either feels like a corporate fever dream or a New Year’s resolution that barely survives tax season. If your idea of strategic planning is “survive until spring,” we get it. And we’ve got a better way.
At Prospera, we tossed the traditional, end-of-year, buttoned-up planning playbook out the window and built something that works for real business owners. Ones with client calls, toddler tantrums, and actual lives.
Here’s how we simplified EOS (the Entrepreneurial Operating System) into something lean, useful, and dare we say… energizing?
Step 1: Planning When It Actually Makes Sense
Who decided December was the best time to plan anyway? For accountants like us, that’s chaos season. For you, it might be launch season, contract season, or please-make-it-stop season.
So we made August our new January. The kids are back in school, the inbox is quieter, and we’re not drowning in deadlines. We can think. Strategically. Without panic snacks.
You have full permission to do your annual planning when your brain is fully operational. August? June? February 17 at 3 p.m.? You pick.
Step 2: Stealing the Good Stuff from EOS
EOS is great. Also? It’s a beast. We cherry-picked the parts that actually moved the needle for our business—starting with the Vision/Traction Organizer (aka, VTO). We clarified our values, mission, and what kind of impact we want to make.
Spoiler alert: it’s not just about revenue. It’s about how we want to change lives. Ours. Our clients’. Our team’s. That’s the kind of planning that gets you out of bed in the morning.
Step 3: Setting Goals You’ll Actually Use
The 10-year vision? Hard pass. Our brains short-circuit past five years. But we do know we’re building a sellable business, even if we never sell it. Because a business that runs without you is the one that gives you back your life.
We dialed in a three-year goal. A one-year goal. And then translated those into 90-day “rocks.” Not fluffy ideas. Actual projects, tasks, and (most importantly) clear ownership. Everyone on the team knows what they’re moving toward and who’s steering what.
Step 4: Accountability Charts > Org Charts
We worked with a strategy coach to reimagine how we assign responsibility. Not just who does the work, but who owns the outcome. From sales to client delivery to podcast production, we laid it all out.
Accountability charts helped us see where we’re over-functioning (hi, it’s us) and where we need to elevate team members or hire. Bonus: it kept us from stepping on each other’s toes post-merger.
Step 5: Meetings Without the Misery
We built a rhythm that fits us:
- A weekly “Level 10” meeting (lightly adapted for our reality)
- Quarterly strategy resets
- An annual in-person retreat, complete with strategy, photos, and probably snacks
These meetings are short, focused, and KPI-aligned. We track what matters, skip what doesn’t, and adjust as needed. No one has time for dashboards of doom.
The TL;DR: Make It Yours
Your firm doesn’t need a Fortune 500 playbook. You need a plan that makes sense in your business, for your team, with your actual bandwidth. Start with the basics. Build in impact. Track only what matters. And above all? Keep it simple.
If your growth is starting to feel like a juggling act with flaming swords, it might be time to get a plan that works for your stage of business, not someone else’s.
